So much to teach – so few opportunities

smal opportunities to helpWhatever you have accomplished…Whatever you have learned…Whatever you have experienced…adds to who you are. I believe that who we are is meant not just for ourselves, but to teach others.

The only way to pass on all we know is to use every opportunity as a teaching moment. Think of each interaction as a chance to add value to another person. I have found that in doing this I gain more personal and team success in the long run. Brian Tracy points out that, “Successful people are always looking for opportunities to help others. Unsuccessful people are always asking, ‘What’s in it for me?’”

When will the opportunities come? There is no time like the present. And if you think you have missed opportunities in the past, then the second best time to look is still right now.

How will I be able to spot the opportunities to teach? Here’s how I began looking for opportunities to teach early my leadership career: Each morning I picked one key item from a book I was reading and looked for a chance to teach someone what I had learned. I didn’t let a day go by without sharing at least once.

How many opportunities should I expect to get? As many as you can find the time to take advantage of. You’ll be amazed when you start looking how many you will see.

“In every day, there are 1,440 minutes. That means we have 1.440 daily opportunities to make a positive impact.” – Les Brown

How are you doing? Read the signs.

read the signsDo you have to wait for someone to tell you how you’re doing to know how you are doing? Not if you read the signs along the way.

“Elaine, kudos for a job…done.” Seinfeld television show fans know that this is what the character Elaine heard from her boss when he returned from sabbatical to find his company in disarray after leaving her in charge. He said this right before he demoted her. Should she have seen the signs? Of course, this was a sitcom where the setup to this punchline was obvious – and funny.

Are the signs in real life as obvious as the signs in a sitcom? They are if you know how to read them. Here are three areas where leaders need to be successful and the signs that you should look for along the way.

Is your growth working? The world is constantly changing. Customer needs and methods to deliver these needs evolve at a rapid pace. How can you and your team be part of a changing organization in a changing world if you are not changing with it? If the only activities you participate in are those that you already know how to do well, then you are not growing.

The signs that you should look for to know if your growth is working are 1) The openness to consider new ideas before the final idea is settled on 2) The opportunity to pilot new processes before the final process is put into place and 3) The willingness to claim success when you learn what not to do because you tried something new.

Is your leadership working? We know that leaders deliver results through the people they lead. The success of the team depends on the success of everyone you lead. Personal and business success are both important and must be achieved together.

The signs that you should look for to know if your leadership is working are 1) The results that your team delivers on a consistent basis 2) The ability of each member of your team to do their best and 3) The desire for people to want to be on your team.

Is your teaching working? The best leaders have teams that can execute on the vision without anyone telling them how to do it. The most important measure of success of leadership is the success of your team when you are not involved.

The signs that you should look for to know if your teaching is working are 1) The plans that are designed that are not just a repeat of your ideas 2) How often you are genuinely impressed by the ability of your team to accomplish things you couldn’t do 3) The pride you feel when your team goes further than you have

Lead like an individual contributor

lead like an individual contributorIn a recent Forbes article Jack Zenger said, “Individual contributors are forgotten leaders.”  Can individual contributors really lead? It depends on your definition of leading..

Here are some definitions on leading that we can look into as we talk about leading like an individual contributor:

Brian Tracy said, “Leaders think and talk about solutions.”

Colin Powell said, “Leading is solving problems.”

Donald McGannon said, “Leadership is action.”

Steve Jobs said, “Leaders are innovators.”

John Maxwell said, “Leadership is influence.”

Here is what the collective definitions says leaders do: Think and talk about solutions, solve problems, take action, innovate, and influence.

There is nothing here that isn’t done by individual contributors every day.

Your position or title is not the ultimate measure of a successful career. It is what you do with your position or title that matters.

The key is to do your best where you are, when you are, with what you are.

 

The secret to leading virtual employees

leading a virtual workforceThe days where all employees work in one building with desks, cubes, offices right next to each other from 9 to 5 are gone. The advancement in computer technology has enabled everyone to be a virtual employee of some sort and the trends show that an increasing number of us are taking advantage of this ability.

The definition of a virtual employees has evolved over the years.  It used to be a select few that didn’t work in the office with all of the other employees.  The work they performed could be completed remotely, at their home for example, and their hours could be set differently to fit their personal situation.  Then it expanded to include the off-shore and on-shore workforce where certain specialties could be centralized for a lower cost apart from the office. Today it is common place to have a percentage of the workforce completely virtual and in most cases the entire workforce partially virtual.

Why did this shift to virtual happen? According to Global Workplace Analytics there are some compelling real-life examples of the benefits of virtual employees:

Costs. Forty percent of the IBM workforce operates without a dedicated office space. The employee to desk ratio is currently 4:1, with plans to increase it to 8:1 in field locations. IBM saves $450 million a year in reduced facility infrastructure and associated initiatives through telework.

Productivity. Ecolab, a Fortune 500 sanitation and food safety company, reported a 16% increase in the number of calls answered and a 10% increase in quick call resolution among its teleworkers

Absenteeism. British Telecom realized a 64% reduction in absenteeism due to its flexible work program

Lifestyle. More than a third of college student in the US (37%) say they would take a lower salary (up to $10,000 less) for the option to work wherever they are most productive and happiest. When the same question was put to existing employees, the percentage who would take a lower salary was 38%.

Employee engagement. According to a 2013 Gallup study, 39% of employees are virtual for some part of their work.  Those that are remote for 20% or less are the most engaged (35%) compared to those that are not remote (28%). 

What is the secret to leading virtual employees? The needs of a virtual employee are no different than those that work in an office.  Today’s leader needs to focus on the same leadership areas – Clarity, Communication, and Connections –  But using the technology that empowers the virtual workforce to keep virtual employees engaged – video conferencing, skype, gotometting, and some frequency of travel for the in-person connection.

Clarity. I think of clarity in very simple terms, “Get everyone on the same page, and keep them on the same page.” The importance if this simple idea can’t be stressed too much.  There are two main areas where clarity is needed: Purpose and Priorities.

Purpose:  If you want your virtual employees to be connected to the success of the team, they need to understand the big picture goals of the team.  Make sure you are talking about the purpose of the team and the success in achieving that purpose on a regular basis.

Priorities:  Knowing the purpose of the team is very important, but what drives the achievement of that purpose is the tactical actions that each member of the team executes.  Everyone needs to understand the priorities for their work, for other members of the team, and how it all fits together.

Communication. Whether your employees are virtual or in the office, they are people, and people need communication.  They keys to communication with your team is that it be planned and purposeful.

Planned: Communication is an important part of leadership.  I have found in my career that if something is not scheduled it is not done.  It is too easy for perceived fire-drills to overtake all of your time. So plan out your communication schedule.  Devote time every week for one on ones; get your leadership team together every month; meet every quarter with your whole team; and complete year end reviews on time.

Purposeful: As a leader you should never hold a meeting without a clear goal in mind of what you are trying to accomplish with that meeting.  Meeting just to meet is a waste of everyone’s time. When you do this right, your team will feel the impact of the positive outcomes.

-In the one on ones your directs, be available for them.  It is their time to update you on progress, ask questions, and maintain comfort that they are heading on the right track. 

-In the leadership team meetings it is time for a higher level of updates across your team leaders.  This is an education for your leaders so they are aware of all that is important outside of their direct responsibility.  This level of knowledge helps them to see where they fit in the big picture and how what they do impacts others.

-Each quarter you should meet with your entire team through conference calls, video conferencing, or sometimes visiting in person.  Here you need to re-present the strategy and give them an update on how the entire team is doing.  This is time to celebrate successes.

-And finally, while you may be meeting with your directs frequently, the year-end formal review is important. Take time to talk through what went well and develop a plan for ongoing development.

Connections. All people need to feel connected personally to other people and professionally to a great cause.  There is no better proof of this than the world-wide success of Facebook and Twitter.  This is virtual connection at its finest. In business today, it is imperative that people are connected to learn from each other – the world is changing to fast not to take advantage of everyone’s expertise.

The obvious answer to fulfilling the need for connection with a virtual team is to use what has been proven to work.  Set up internal blogs, wiki sites, and other forums for electronic exchange of information, conversation and mentoring.  Of course the phone call now and again to just catch up works – like the coffee break conversations.

Communicating as a leader

art of communicationDo you have to be good at communicating to be a successful leader? The simple answer is yes you do.  When asked about the importance of communication in leadership here is what a few past leaders had to say:

Gilbert Amelio, a pioneer in the U.S. technology industry and former President and CEO of National Semiconductor Corp. said, “Developing excellent communication skills is absolutely essential to effective leadership.”

Author and former presidential speech writer James Humes answered the question succinctly when he said, “The art of communication is the language of leadership.”

And Lee Iacocca, former Chrysler CEO said, “You can have brilliant ideas, but if you can’t get them across, your ideas won’t get you anywhere.”

So you are a leader or you want to be a leader someday but you have trouble communicating.  Can a person who has trouble communicating be a leader?  Again the simple answer is yes you can.

Listed below are the four areas that all great communicators focus on.  Learn them and you will be successfully communicating as a leader.

Communicating with a purpose. Can you summarize the purpose of your message in one sentence?  If you can’t, then your audience won’t understand the main point.  You have heard some speakers say, “If you only take away one thing this is it…”  Before you start any form of communication you have to know the purpose.  It’s like Stephen Covey said, “Start with the end in mind.”

The purpose of communication is always to elicit an emotional response meant to inspire action.

That action may be very short term, like getting a laugh or tugging at the heart.  The action could be longer term like embarking on the first step of a life changing journey.

Knowing the purpose of your communication is foundational if you want to communicate like a leader.

Communicating with a plan. Now that you clearly defined the purpose of your communication it’s time to plan how you will accomplish that purpose.

Here a few keys to include in your plan:

Be an expert in the facts before you share the facts. This is not a new concept.  First century Greek philosopher Epictetus said, “First learn the meaning of what you say, and then speak.

Carefully select your words.  As Mark Twain said, “The difference between the right word and the almost right word is the difference between lightning and the lightning bug.”

Entertain, encourage, and end on time. Not only will the current audience appreciate you, they might also be a future audience.  The great British leader Benjamin Disraeli had advice for communicators: “Be amusing: never tell unkind stories; above all, never tell long ones.”

Communicating with practice.  Once you have your purpose and plan, it’s time to practice. The more you communicate the better you will get. According to master communicator Brian Tracy, “Communication is a skill like riding a bicycle or typing. If you’re willing to work at it, you can rapidly improve the quality of every part of your life”

Even after communicating as a leader myself for over twenty-five years, I never step in front of an audience without reviewing and practicing what I am going to communicate.

Communicating with passion Your communication is not complete unless the people who heard it feel enlightened, equipped, and energized to do something with your message right now. 

If you want your audience to have passion about your message then you need to have passion about your message first.  You may be an expert in the facts, but are you committed to the message.  Do you believe it? More importantly do you live it?

Jim Rohn said it like this, “Effective communication is 20% what you know and 80% how you feel about what you know.”

 

The Key To Leadership Likeability: Help Out!

napoleon hill help others succeedLeadership Likeability is simply, “Doing something good for someone that helps in someway.” 

Leadership Likeability isn’t about how you can get your team to like you; it’s about how you can influence your team to help each other and others outside of your team. 

When one of your team needs help, do you want another member of the team stopping to decide what’s in it for them before they lend a hand? Of course not.  That’s why it’s up to you to set the example of helping others, even if it doesn’t appear that it will benefit you.     

“Example is the school of mankind, and they will learn at no other.” – Edmund Burke

Why is helping others important for your team?

It’s the right thing to do. We have all benefited from someone else’s help at some time in our lives.

“Service to others is the rent you pay for your room here on earth.”  – Mohammad Ali

It isn’t as hard as it seems. Helping others is really nothing more than small things done consistently.  

“Great opportunities to help seldom come, but small ones surround us every day.” – Sally Koch

It has great personal rewards. If you want to be a successful leader with a successful team, than helping others is the way to get there.

Brian Tracy says “Successful people are always looking for opportunities to help others.  Unsuccessful people are always asking, ‘What’s in it for me?’” Here is how that works according to Tracy, “The more you help others, the more they will want to help you.”

 

How to be a Likeable Leader

What – People will like you for achieving success for the company (or team) and the individual.

How – People will like you for setting the strategy for the company to succeed and providing opportunities for the individual to succeed.

What does a likeable leader do?

Success for the company (or team).  How do you define success for your company or team? It’s about the results:  Sales, Profits, Stabilization of the Community, Growth, Returns, Market-Share…There are many ways to say it, but in the end success for a company is measured by achieving the results that the industry demands.  It’s hard to be a likeable leader if you can’t provide a source of income for the people in your company or on your team.

Success for the individual.  What about the people that make up any company.  Their company or team is doing well, is that enough?  The answer is no.  By achieving success for the company or team you have provided stability and also a sense of pride in the group.  But people are more than just members of a team, they are individuals and individuals have their own dreams and desires.  Do you know what the individual dreams and desires are of the people in your company or on your team?  If not, how can you hope to help them fulfill that need?

How does a likeable leader do it?

Strategy for the company (or team).  The leaders job is to decide on the goals that once achieved will bring success.  And just as important, the leader picks the path that the whole company or team will take to achieve its goals (including where not to go). No company or team can hope to achieve long term success without a winning strategy. 

“Strategy is about making choices, trade-offs; it’s about deliberately choosing to be different…The company without a strategy is willing to try anything.” – Michael Porter

Opportunity for the individual.  Leaders must always keep in mind that a company or team is made up of individuals.  Your goals and plans may be strategic and energizing, but Monday morning comes and each person in your in your company or on your team has to know what they can do to help achieve the goals while bettering themselves. A company’s or team’s success is the sum of the individual’s successes.

Lift up other people

 “Basically, likeability comes down to creating positive emotional experiences in others. When you make others feel good, they tend to gravitate to you.”  – Tim Sanders

 

Is there an “I” in Team?

there is a me in teamI once heard a story of a coach giving a beginning of the year pep talk to his young baseball players.  Trying to stress the importance of teamwork he said, “There is no ‘I’ in team.” After practice one player approached the coach and asked innocently, “Coach, my English teacher taught us that ‘I’ and ‘Me’ mean the same thing, there just used in different ways.  It wouldn’t be correct to say ‘Me is on the team’, the proper sentence would be ‘I am on the team.’ So there is an ‘I’ in team, and it’s me” 

This young baseball player may have misunderstood the coach’s initial statement.  However, he was exactly correct in his understanding of teamwork – its success is dependent on the individual success of each “Me.”

Teamwork does not discount the individual, it relies on their unique abilities working together.

“Teamwork divides the tasks and multiplies the success”

Each “Me” can’t do everything needed for success, and that is the great thing about teamwork. John Wooden said, “Don’t let what you cannot do interfere with what you can do,” and Napoleon Hill said, “If you cannot do great things do small things in a great way.” It is the combination of individual talent that brings success to the team.

Each “Me” won’t be as successful alone as they will being part of a team.  This holds true whether you play Baseball or an individual sport like Tennis (think of the coach and racket manufacturer as part of the team), or if you work for a large corporation or for yourself as an Author (think of the publisher and Federal Express as part of the team).  The reality is that working together to accomplish a goal raises everyone’s success.

In answer to the title of this article, as our young Basaeball player said, “There is an ‘I’ in team, and its ‘Me.'”

 

All leaders have one thing in common; their humanity.

LeadersSuccessful leaders invest their time and energy learning all they can about their world so that they, and their teams, achieve their goals.  This is what we all look for in our leaders; isn’t it?  While we do look for knowledgeable and focused people to follow, there is one more trait that sets apart those who are passionately followed – EMOTION!

The ancient Greek philosopher Plato said, “Human behavior flows from three main sources: desire, emotion, and knowledge.”  You see, knowing what you want (desire) and learning how to get it (knowledge) isn’t enough for us humans. How we feel about our walk in life (emotions) really matters.

Emotions aren’t something else you do; they are integral to everything you do.
