Why don’t we ask?

Hockey legend Wayne Gretzky said, “You miss 100% of the shots you don’t take.”  The same holds true for receiving what you need.  You will not receive what you don’t persistently ask for.

What is stopping us from obtaining the very things that will make us successful? 

We might get advice that will be different than what we want to hear. “There is nothing which we receive with so much reluctance as advice.” – Joseph Addison

We believe we already know all we need to know. “Take the attitude of a student, never be too big to ask questions, never know too much to learn something new.” – Og Mandino

There are many ways to ask. The most obvious is literally just asking someone who you believe has what you need.  But have you considered that if the goal of asking is to obtain what you need, then we could define asking in much broader terms.  If you need information then asking is reading a book.  If you need experience then asking is trying something new.  If you need to be more physically fit then asking is starting an exercise regimen. The act of asking is merely that which will bring you what you need.    

Don’t skimp – Ask for everything. You might as well ask for it all.  What is the ultimate you would like to receive? Ask for that.  You may not get everything you ask for, but why start with anything less than everything? Define all you need, then using our new definition of asking, find an action that can potentially deliver it.  Read books written by the best in the industry. Take on roles that will stretch you to your maximum.  Plan an exercise program that becomes part of your daily life, not just a short-term effort.

Be persistent – keep asking.  You may not receive everything you need.  In fact, you may not receive anything you need – when you first ask.  That doesn’t matter.  If what you need is important to you, then ask again.  Ask differently.  But don’t give up.

Time to Think

I have a method for learning I call the think principle: think about what you are being taught and understand how to do it right, think and then do it right, do it right without thinking. I use these three steps as a guide for my learning process.

There are a variety of learning styles – visual (images), auditory (listening and speaking), read & write (reading and note taking), and kinesthetic (hands on) but they all follow this simple pattern of thinking. The difference is in how any one person receives the information they are learning and makes it part of their thinking pattern. I myself am a reading and note taking learner.

Ancient Roman Emperor and philosopher Marcus Aurelius placed great importance on thinking and said, “Very little is needed to make a happy life; it is all within yourself, in your way of thinking.”

 

Here are the three steps to learning unpacked and explained:

You start out not knowing. If you aren’t confused at first, then you don’t understand how complex learning is. You must remain open to the fact that every time you learn something new, you will need to take time to think about what you are learning. If you aren’t willing to have this level of discomfort than you won’t learn new things.

In 1913 Niels Bohr built the first model of electron orbitals on the hydrogen atom based on quantum theory. Bohr is quoted saying, If you aren’t confused by quantum mechanics, you haven’t really understood it.”

Then you start to know. Think about how you are going to accomplish the challenge, not why you can’t. Once you understand how something should be done, you must think through the process while you repeat what you learned again and again until it becomes second nature. Failing at this point is just one step away from success.

Now that you know, you should go. Don’t overthink that which is simple, and don’t underthink that which is complex. The level of thinking involved in learning anything new is dependent upon the complexity of the task. At some point you have to trust that you can do it, and then just do it.

Invest your best in the future leaders.

succession planningYou may be the best leader for today, but your company needs the best leaders for tomorrow. What are you doing to ensure your company has the next generation of future leaders ready to lead? As T.D. Jakes says, “Success is not success without a successor.”

According to a PWC CEO study, future leaders need to be adept in the following areas: Agility, Authenticity, and Sustainability

Agility: Anticipate, adapt to, and lead change.

Authenticity: Take a stand on critical issues regardless of what is popular.

Sustainability: Work for bottom-line results while also focusing on the public good.

Here is how you invest your best in developing your future leaders:

Focus on future needs not just past accomplishments. When you select future leaders to develop don’t just look at what has worked in the past. Those you develop must be able to not only survive change, but thrive in change. Look for examples of their ability to do this already, and focus their development on perfecting this skill.

“You’re going to have to have a company that is ready for the next five years where the only constant is rapid change. For that, you need people who can adjust to that change and comprehend the ecosystem” – Ajay Banga, CEO MasterCard, US

Encourage difference of opinions. The ability to drive to a consensus is an important leadership trait. To do that you need to gather the opinions of those involved and work to align them on the vision and plan to accomplish the vision. The very first step in this process is for those involved to have opinions and be willing to support them. A leader should not feel pressure to have every idea, but they do need to formulate their opinion about the end state and be able to develop an opinion after hearing everyone’s ideas. Future leaders should be encouraged to develop and support their own opinions in order to be ready to lead.

Provide Exposure.   Learning is not the same as doing, and doing is not the same as living with the results. This is where what you built is measured not just in the short term profits, but the long term impacts both for your company and for others around you. Future leaders need to see this and be seen leading this aspect of their business.

Leaders: Does your team really know you?

getting to know youHow can your team get to know you? Is it through emails, team talks, and presentations? It’s all of those and more. Is it by observing you in action? Yes, that too. How about from the results you drive? That’s an important one. If you had to pick the most important way for your team to get to know you what would it be? The answer is all three together.

Your team needs to feel connected to you. Your team needs to see that you are consistent. And your team needs to be convinced that if they follow you they will be successful.

Connected. Are you available and approachable? Your team should hear you and see you on a regular basis; and not just on stage – although that’s a good start. How about meeting with them in person. Of course you are in meetings with people on projects, but are you talking with them about them? The best interactions are the regular, “How’s it going?” talks where you ask questions and they ask questions and you keep your connection strong.

Consistent. Does what you say match what you do? Your team needs to know they can count on you to back up what you say. Remember even though you are the leader, you are still part of the team. Only commit to what you can deliver, and deliver what you commit to. People will judge you by your actions, not your intentions. You may have a heart of gold – but so does a hard-boiled egg.

Convincing. Does what you say and do lead to success? What you say and what you do will lead to some result – make sure it’s a good one. This is the ultimate expression of getting to know you. Some might say you are what you celebrate.

Dig deep enough before making decisions

decisionsDon’t make decisions based only on where you are; make decisions based on where you want to be. Stephen Covey, author of The Seven Habits of Highly Effective People is quoted as saying, “We are not a product of our circumstances, we are a product of our decisions.”

Your circumstances do play a part in your future, but only to ground you as you decide what to do next.

Jonathan Schaeffer, the creator of computer chess programs, calculated that there are 197,742 different ways that the players in a chess match could play their first two moves. When you expand that to the first three moves the possible outcomes becomes 121 million. In chess, as in life, your decisions don’t end when you first decide, but continue through each step as you evaluate what’s next.

When faced with choices, before you decide, commit to settle for nothing less than knowledge, understanding and wisdom. Today we have the ability to receive more information than at any time in history. Take care to evaluate what you know before deciding where to go.

Invest the time it takes to be the best. How long should you think and evaluate options before you decide? It depends on the potential impact of the decision and the level of experience you have in the area. A greater chance of impact and a lesser degree of experience require more time. Stay with it until you feel that you have the ability to make the best decision possible.

Pay attention to how the facts fit together. The first step in decision making is a knowledge of the facts. Next comes an understanding of why the facts are what they are. Most important is to obtain the wisdom to apply what you now know and understand to make the best decision possible. This comes from broadening your view through other people and other similar decisions that have been made.

Profit from your analysis. You will never have all the answers needed to make a perfect decision. Don’t let that stop you from asking as many questions as reasonable to make the best decision possible.

How are you doing? Read the signs.

read the signsDo you have to wait for someone to tell you how you’re doing to know how you are doing? Not if you read the signs along the way.

“Elaine, kudos for a job…done.” Seinfeld television show fans know that this is what the character Elaine heard from her boss when he returned from sabbatical to find his company in disarray after leaving her in charge. He said this right before he demoted her. Should she have seen the signs? Of course, this was a sitcom where the setup to this punchline was obvious – and funny.

Are the signs in real life as obvious as the signs in a sitcom? They are if you know how to read them. Here are three areas where leaders need to be successful and the signs that you should look for along the way.

Is your growth working? The world is constantly changing. Customer needs and methods to deliver these needs evolve at a rapid pace. How can you and your team be part of a changing organization in a changing world if you are not changing with it? If the only activities you participate in are those that you already know how to do well, then you are not growing.

The signs that you should look for to know if your growth is working are 1) The openness to consider new ideas before the final idea is settled on 2) The opportunity to pilot new processes before the final process is put into place and 3) The willingness to claim success when you learn what not to do because you tried something new.

Is your leadership working? We know that leaders deliver results through the people they lead. The success of the team depends on the success of everyone you lead. Personal and business success are both important and must be achieved together.

The signs that you should look for to know if your leadership is working are 1) The results that your team delivers on a consistent basis 2) The ability of each member of your team to do their best and 3) The desire for people to want to be on your team.

Is your teaching working? The best leaders have teams that can execute on the vision without anyone telling them how to do it. The most important measure of success of leadership is the success of your team when you are not involved.

The signs that you should look for to know if your teaching is working are 1) The plans that are designed that are not just a repeat of your ideas 2) How often you are genuinely impressed by the ability of your team to accomplish things you couldn’t do 3) The pride you feel when your team goes further than you have

Lead Through Stories

Story tellingThere are two ways to share knowledge; you can push information out to people, or you can pull people in with stories. Whether you are speaking to hundreds or coaching one person, if you want your message to resonate, if you want the listeners to take action, tell it with stories.

In his book, The Storytelling Animal: How Stories Make Us Human, Jonathan Gottschall takes a scientific look at storytelling and says, “Even when the body goes to sleep, the mind stays up all night, telling itself stories.” This is how we learn.

Why are stories so important in leadership? Stories paint pictures. Stories connect facts. Stories bring success.

Stories paint pictures

The beginning of every successful project, team, or company is a picture of what it looks like when it is done, built, or running. Leaders paint the picture of success so their team has hope for the future. The best way to do this is through stories that describe what the future will look like when you get there.

Great stories come from great storytellers. One of the best was Walt Disney who said,

“That’s what we storytellers do…We install hope again and again and again.”

Stories connect facts

Some say we are on data overload in business today. We have enough facts to make every decision that is possible – several times over. The challenge is in connecting all those facts in a way that leads to the right answer for the right question. Stories can do that. Leaders need to weave the facts together so their team can see how it all connects.

Stories bring success

No matter what business you are in, your product has to sell for you to be successful. Sales happen when the customer can see themselves benefiting from what you offer. This only happens when the story you tell helps the customer see the benefit of using your product. In sales it is said that, “You sell the benefit, not the feature.”

Get on with your new job

new jobWhen you transition to a new job you have to leave the old job behind.

This doesn’t only mean if you move to a new company, this is for where you are now. It’s probably easy to think of leaving your old job behind if you change companies, but this is also for those who are promoted, transferred, or take on more responsibility within the same company. You have to leave the old job behind to succeed at the new job.

“I must be willing to give up what I am in order to become what I will be.” – Albert Einstein

The key to success in this is not to just think of this when you accept a new job, it’s too late then. Plan for it to happen and it will. Your new job will need your undivided attention. There is work to do now. You have to leave your old responsibilities ready to run without you.

Education

Provide the opportunities for your team to learn and apply what they are learning. Encourage them to take classes, and attend seminars. These are important activities for them to know what you know, and more.

There is a Japanese proverb that says, “Better than a thousand days of diligent study is one day with a great teacher.” While you will not be able to spend your days teaching your team personally, since you have your own job to do, you can invest your time sharing your knowledge and wisdom as you lead. Recognize that your team is watching what you do and listening to what you say and be purposeful in your actions and words so that they learn from you as well.

Delegation

When a manager delegates, employees learn how to make appropriate decisions within their level of authority. John Maxwell says, “If you want to do a few small things right, do them yourself. If you want to do great things and make a big impact, learn to delegate.”

This is an example of what Stephen Covey said about the importance of delegation, Organizations don’t grow much without delegation…because they are confined to the capacities of the boss.” Leaders have to delegate if they want their team to be able to do what they do so they can move on to their new job.

Succession

Succession planning is of equal importance to setting the vision and strategy for the company or team. I fact everything that leaders do should be about succession planning, including setting the vision and strategy. Leaders should use every opportunity to teach and grow leaders in the organization to be able to take on their job.

If you aren’t teaching someone else how you do what you do, you are letting opportunity pass you by. Your main role as the leader is to prepare a successor while you lead the team. It shouldn’t be something that is part of your long term plan to get to when you are near the end of your season – that’s too late.

You are not in this alone

wright brothers dreamsWhat do you want to do in school, work, or your life? What is your dream? I hope it is so big that you have no idea at this moment how you can ever accomplish it. The good news is you are not in this alone.

Orville and Wilbur Wright dreamed of human flight from the time they were boys. They didn’t know exactly how it could be achieved, but they were determined that they could do it – but not alone.

In 1899, Wilbur Wright wrote a letter to the Smithsonian Institute. He explained how he had studied the work of early aeronautical scientists and asked for all papers that the Smithsonian had published on human flight, and a list of all other works in print. Wilbur and Orville studied all the scientific books that they received, as well as one book titled Empire of the Air, by Louis Pierre Moullard which discussed the possibility of achieving human flight by studying the birds in flight.

Wilbur then began communicating with and questioning the most well-known aeronautical engineers of the time including Octave Chanute, who gave the brothers the idea to perform their experiments on the coasts of the Carolinas (where their famous Kitty Hawk flight took place).

Using the knowledge they received, their ingenuity and talents, along with the help of mechanics, carpenters and land owners, the Wright Brothers decided that human flight would come only from the combination of the right machinery (as observed from the scientists) and skill in operating the machinery (as observed from bird watching). The rest is history.

What do you want to do in school, work, or your life? I hope it is so big that you have no idea at this moment how you can ever accomplish it just like the Wright Brothers dreamed of human flight. Remember, you are not in this alone.

Recruit others into your dreams.

Wilbur Wright had Orville Wright as they built the first manned airplane. Steve Wozniak had Steve Jobs as they built the first Apple computer. Ben had Jerry as they founded the ice-cream empire. Each of these partners had the same dream but different strengths and roles in the ultimate success. Surround yourself with others who can help keep the passion for the dream alive.

Research the existing facts of success and failure.

Learn from what others have done that is the same or similar to what you are trying to do. Their success or failure will help you determine what to do or not to do. Just like Wilbur Wright read all he could about human flight and saw the limitations of current airplane designs, Steve Wozniak read all the research he could find on the growing field of personal computers as he built the first Apple Computer. Remember your goal is to deliver on your dream, one that is bigger than you know how to deliver on your own.

Reach out to those that have been on the same path before.

Reading all the research that has been compiled and studying all the success and failures is very important and an integral step in the process of achieving your dreams. But nothing compares with talking with and working side by side those who have been on the same path that you are now on. The Wright Brothers, especially Wilbur, spent significant time with others who had and were pursuing the dream of human flight across several countries.

Find mentors who are willing to invest time to help you accomplish your dream just as they did. You will find that those who have a passion for their dreams, usually have the same passion to help others achieve their dreams.

How to avoid overload at work: Clarify

lack of clarity signYou are operating on overload. Even if you didn’t add one more thing to your task list, there is no way you can get all of this done.  But how do you tell your boss that you are overloaded on work without seeming like you are trying to pass of work?

CLARIFY

Clarify the expectations of the tasks, projects, deliverables…and clarify the expectations of your role in their outcome.

Not all bosses will tell you what to do first, second, third… but if you ask them what they would do if in your place, they know – So ask.  Remember, you are not asking to do less of everything, you are asking to do more of the right things.

Clarify what must be done versus what could be done. Too many people think that they have to accomplish everything – not so. For me the secret is to first eliminate what can wait, then create the list.

Clarify when it must be done versus when it could be done. Even after you have your list of what’s called important, the key is to know what’s the most important then do that first.

“If you want to make good use of your time, you’ve got to know what’s most important then give it all you’ve got.” – Lee Iacocca

Clarify who must do it versus who could do it. Even the narrow list of the most important items can seem overloading, so share the load.  You have to know what your part is and do that well, don’t carry everyone else’s load too.

Finally, use your feeling of overload to learn and grow.  Take a shot at thinking how you would prioritize if you were the boss.  When you talk to your boss, offer your suggestions and see how you do.
