Travel on the road to a clear vision

clarify your visionA clear vision is an interesting concept for leaders. The word vision makes you think that the end-state can be seen in the physical world. In reality the most powerful vision is one which describes not what is, but what can be. This is what Warren Bennis meant when he said, “Create a compelling vision, one that takes people to a new place.”

There are four steps that all successful leaders follow as they travel on the road to a clear vision:

See the vision. Leaders must visualize the end-state clearly in their mind. They can see the future and the plan to get there.

Share the vision. A vision in the mind of the leader is only a dream until it is shared with their team. Talk it up – let everyone know your plans for success.

Set the vision in motion.  Seeing the vision clearly, and hearing about the vision continually are important first steps, but you won’t get any closer to success until you begin moving forward. Leaders take the first step.

“The vision must be followed by the venture. It is not enough to stare up the steps – we must step up the stairs.” – Vance Havner

Spread the vision.  The first three steps on the road to a clear vision are all about the leader – it is a vertical path. For vision to work it has to spread out horizontally across the team members. This only happens when the vision becomes personal – people who see change want to be changed. Encourage celebrations of individual success that leads to the vision.

The four biggest mistakes that leaders make.

mistake-quote photography negativesYou’re the leader.  You are in charge.  Your team depends on your decisions.  Maybe the entire company depends on your decisions.  Can you afford to make mistakes?  Truth be told, leaders can’t afford to not make mistakes.

Read on to see what great leaders say are the four biggest mistakes that leaders make:

Not trying for fear of making a mistake. “Because that is the way we have always done it.” That has to be one of the most annoying answers to the question, “Why do we do…that way?” What the person is really saying is, “I am afraid to try something new because it might not work.”  Remember, if you are trying to improve you are trying something new, different, hopefully better.  Of course you will make some mistakes, that’s what happens when we try to do something we haven’t done before.  If you don’t try something new, you won’t have the opportunity to improve

One thing is certain in business: you will make mistakes.  When you are pushing the boundaries, mistakes are inevitable. Richard Branson

Giving up after making a mistake.  Ok, so you tried something new and it didn’t work as you had hoped – so what.  You are still farther ahead than before you tried because you now know what doesn’t work.

Not admitting when they make a mistake.  Make it part of your culture to try new things and openly review the outcomes together as a team.  Like football teams that review yesterday’s game film to look for opportunities to improve, make this a positive event that is used to make the next attempt better.

Not learning from their mistakes.  Mistakes are only useful if they are used as a means for improvement.  Making mistakes is fine, repeating the same mistake is not.

How to encourage game changing ideas.

It may be formal and happen in committee meetings or it can be informal and happen in the hallway or over email or phone calls.  Whether your team is formal or informal you’ll have to follow the three steps below – there’s no shortcut to successful innovation, “Everything begins with an idea.” – Earl Nightingale.

THREE STEPS TO ENCOURAGE GAME CHANGING IDEAS

Get everyone thinking.  Those closest to the process, product, and people (customers) have the best view to opportunities for game changing ideas.

“At Microsoft there are lots of brilliant ideas but the image is that they all come from the top – I’m afraid that’s not quite right.” – Bill Gates

Get lots of ideas.   Don’t settle for the first new idea.  Keep digging and asking questions.  The most important two words are “What Else?” Trust me, your team members have a lot of new ideas.

Get going and do something. Once you settle on which new ideas to pursue, get going. Implement them, monitor them, and adjust them as needed.

Help wanted. Experience required

“So let me get this straight. To get this job, I need to already have successful experience in what the job requires. But if no one will hire me, how will I be able to get the experience I need to be qualified for the job?”

Has someone said this to you in an interview? Have you ever said this during an interview? It certainly is a troublesome, circular problem that is difficult to solve.

Here are some tips for managers and applicants that find themselves in this apparent no win situation:

Managers

You are given a set of goals and approval to hire a team of people with which to accomplish those goals. Your first instinct is to fill your team with only proven performers; people who have successful experience in the exact roles you need to fill. I call this method of evaluating applicants, “Been there, done that, got the T-shirt.”

Managers who use this method pass up on new and uniquely talented applicants because they are only looking for people with the exact same experience, in the exact same role, in the exact same industry. This leads to repeating the exact same solutions in an ever changing world – not exactly a formula for long term success.

Managers who want long term success should instead look to hire people with a history of successful experience in diverse areas. These types of employees have demonstrated a history of hard work and adaptability that will allow them, and the team, to remain successful over the long haul.

When talking about computer hardware and software design Steve Jobs said, “The broader one’s understanding of the human experience, the better design we will have.”

Applicant

You are new to the job search having just graduated from college. Or maybe you landed your first job and are looking for ways to get that promotion. I am probably not the first one to tell you that experience does matter. Your experience may be limited, but rest assured, you do have experience; and you can get more.

First about your experience. In coaching young job and promotion seekers about their resumes and interviewing I find a common misperception: Experience that isn’t directly related to the type of job being sought should not be included – that is just wrong. Every new role you are seeking will have some element of responsibility that you have not done before. Certainly you should point out where your experience does match the requirements. But even more important is to highlight your diverse experience in adapting to new environments and taking on new challenges. Show that you are someone who can learn and grow beyond your current experience.

So you come to the interview with only the experience you have. How can you get more?

First the obvious, do more yourself. As Harold Geneen said, “In the business world, everyone is paid in two coins: cash and experience. Take the experience first; the cash will come later.” Take the lateral job move, volunteer for new assignments. Do the work now and when the opportunities come you will be ready.

Second, surround yourself with people who have been where you want to go and ask questions. As Voltaire said, “Is there anyone so wise as to learn by the experience of others?” You don’t have to make all the mistakes yourself on the way to experience. Fast track to successful experience by having mentors.

Remember whether you are the manager interviewing applicants for an open position, or the applicant yourself; while some level of experience is important, diverse experience is essential.

It’s not automatic you know. Long before I arrived the Earth was spinning, the sun was shining, and the seasons came and went. I am very sure that these systems will continue long after I am gone.

Robert Frost once said, “In three words I can sum up all I’ve learned about life; it goes on.”  That is all that is guaranteed.

Apple founder Steve Jobs said he “Wanted to make a small dent in the universe.” Did he?

The Cycle of Leadership: Give to Receive

There is a cycle to energy.  It can’t be created or destroyed; it simply changes forms.  According to The Law of Conservation of Energy, potential energy can be converted to kinetic energy, which can be converted to thermal energy, but the original energy remains.

There is a cycle to water.  The limited amount of water continuously cycles through its various forms: evaporation, condensation, and precipitation

 

There is also a cycle to Successful leadership:  Give that which you have received and open the pathway to receive even more.

It’s now part of everyday knowledge that Steve Jobs received the idea for the computer mouse at a visit to Xerox labs. He gave that idea to the world through the Apple Macintosh, and the mouse became part of every computer.  The mouse lasted until the cycle of inspiration came around and the world received the touch screen in the iPhone and iPad.

The successful leader will teach, speak and write about the leadership lessons they know and receive so that they can be part of the cycle of leadership.

Look for ways to pass on knowledge as fast you can and as fast as your audience can receive.  Trust me, you will receive more than you can imagine in return.
