Are you really ready for a change?

change machineIt has been said that people are only ready to accept the need for change when the pain of not changing is greater than the pain of changing. Robert Brault opined, “We want the life we have now, only happier,” but alas, it doesn’t work that way.

When change comes, and it comes to everyone, we all react. There is a Chinese Proverb that separates our reaction into two extremes, “When the winds of change blow, some people build walls and others build windmills.”

I think we make change harder than it has to be. George Carlin had the right idea when he joked, “I put a dollar in one of those change machines. Nothing changed.”

Now it’s not that easy, but there are steps you can take if you are really ready for a change:

Identify what you need to change.

I had a doctor who once told me that my headache was not due to a deficiency in ibuprofen. The headache was the symptom, the cause was the way I was exercising…that is what needed to be changed.

If you are really ready for a change, don’t settle for symptoms. Dig in and get to the root cause and change that.

Identify what you need to do to change.

The only thing we can control is ourselves, our actions, and our reactions. Any type of action that is taken in an effort to change anything must therefore involve you.

Focus your efforts of change on yourself and being the best you, you can be.

“I think the most productive thing to do during times of change is to be your best self, not the best version of someone else.” – Seth Godin

Identify what you will do after you change.

Congratulations! You are new and improved. Your life is better, you see things more clearly, and your outlook is positive. Now that you have changed, what’s next?

Change can’t be just about you. Take advantage of what you have learned, and what you can now do and help others with your newly developed talents.

You can’t solve a problem you don’t understand.

don't run away from problems, solve themWhen something is not turning out like you want it to what should you do? Change what you are doing. Sounds simple enough. Sometimes it seems easier to just keep doing what you have been doing and ignore the issues than to figure out what the real problem is and solve it, but as William Rotsler said, “You won’t find a solution by saying there is no problem.”

I have also seen that you have to understand the problem before you accept a solution, or you risk accepting a solution that’s too easy to solve the actual problem. Equally bad as running away from a problem is to think you have it all figured out only to find out that the solution didn’t solve the real problem but only a symptom of the problem.

Thankfully, there are people who have figured this problem solving process out already and we can learn from them. I have taken the Six Sigma process first started by Motorola in the 1980’s and sprinkled it with ideas espoused by past leaders to form the four step process that I use:

Step One – Identify the real problem by asking the right questions. Your goal in step one is to gain alignment on the real problem by asking defining questions. What are we working on? Why are we working on this particular problem? How is the work currently being done? What are the benefits of making the improvement?

“To solve any problem, here are three questions to ask yourself: First, what could I do? Second, what could I read? And third, who could I ask?” – Jim Rohn

Step Two – Find the real cause of the problem through analysis. Your goal in step two is to obtain and sift through as much data and facts about the problem as you can within a limited time frame to bring the root cause to the surface.

“If I had 60 minutes to solve a problem, I would spend 55 minutes defining it and 5 minutes solving it.” – Albert Einstein

Step Three – Find the real solution to the problem – not just the easy one. Your goal in step three is to brainstorm on as many possible solutions you can until you find the one that is the most promising and practical.

“If you find a good solution and become attached to it, the solution may become your next problem.” – Dr. Robert Anthony

Step Four – Make sure the solution really sticks. Your goal in step four is to make sure the solution lasts. Even though you are solving problems, this is still change and it takes more work to stick with change than it does to implement change. You will have to gain alignment for the solution by selling the benefits, handing off leadership to the team that will be using the solution every day, allowing issues to be raised and ensuring they are quickly addressed.

Building something to last – focus on the fundamentals

built to lastIn Jim Collins 1994 book Built to Last, he analyzed companies that were successful over the long term.  Not one hit wonders, not those that are remembered for a product, but those that transcended changes in technology, customer needs and wants, and changes in leadership. The basic tenant of building something to last is to focus on the fundamentals.

Listed below are five main themes from Built to Last.  Let’s see how each of those applies to leadership today.

“Make the company itself the ultimate product—be a clock builder, not a time teller”

This is the difference between fulfilling one need one time, or building a company, process, or person that can fulfill many needs many times.   

“Having a great idea or being a charismatic visionary leader is time telling; building a company that can prosper far beyond the tenure of any single leader and through multiple product life cycles is clock building.” – Jim Collins

Here is how you can use this theme in your leadership practices:

Companies – “We don’t have products we sell to customers, we have customers that we sell products to.” – Denis G. McLaughlin

Processes – “We don’t use people to complete projects, we use projects to complete people.” – Denis G. McLaughlin 

People – “Don’t strive to earn a million dollars, instead strive to become a person capable of earning a million dollars.” – Paul Martinelli

“Build your company around a core ideology”

Change is the only thing that will consistently happen.  The economy changes, regulations change, customer needs change, and leadership changes.  To be successful over the long term, you must adapt to these changes.  According to Collins, the only way that this can work is for a company to “be prepared to change everything about itself except its basic beliefs as it moves through corporate life.”

“Build a cult-like culture”

Having a strong core ideology, or purpose, is foundational. But unless that ideology is lived out it is just words. You have to have a plan for establishing a culture that supports the ideology.  Leaders are responsible for defining the purpose, articulating the purpose, and rewarding achievement of the purpose.

Once you establish your vision, you must clearly articulate it, over and over, to maintain focus.

Theodore Hesburgh said, The very essence of leadership is that you have a vision. It’s got to be a vision you articulate clearly and forcefully on every occasion. You can’t blow an uncertain trumpet.” 

People will naturally repeat the very things that they are rewarded for achieving. First, set goals that when successful completed, lead to achieving the purpose. Second, reward the employees who participated in the successful goals.  This is more than money.  Rewards come in many forms, all which should be used with regularity, as earned:  Public and private praise, increased responsibility, new challenges, more training,

 “Homegrow your management”

I view succession planning with equal importance as setting the vision and strategy for the company or team.  I fact everything that I do is about succession planning, including setting the vision and strategy.  Leaders should use every opportunity to teach and grow leaders in the organization. 

One of the things we often miss in succession planning is that it should be gradual and thoughtful, with lots of sharing of information and knowledge and perspective, so that it’s almost a non-event when it happens.” – Anne Mulcahy

If you aren’t teaching someone else how you do what you do, you are letting opportunity pass you by. Your main role as the leader is to prepare a successor while you lead the team. It shouldn’t be something that is part of your long term plan to get to when you are near the end of your season – that’s too late.

“From now on, choosing my successor is the most important decision I’ll make.  It occupies a considerable amount of my thought almost every day.” – Jack Welch, former CEO of General Electric, nine years before he retired.

Are homegrown managers effective?  Don’t we need new ideas from outside of the organization?  Collins summarizes the success in developing CEO’s in house with some examples from his book:

“Consider that the founders of Ford, Hewlett-Packard, Johnson & Johnson, Marriott, Merck, Motorola, Nordstrom, Philip Morris, Procter & Gamble, Sony, Wal-Mart, and Disney remained in the role of chief executive for an average of 37 years each. They were founder-entrepreneur types and manager-builder types. Not only that, their immediate successors—all homegrown insiders—remained in office for 24 years on average. 

“Stimulate progress through experimentation and continuous improvement”

Throughout this article we have stated that companies that were built to last were those that transcended changes in technology, customer needs and wants, and changes in leadership.  To survive change, one must be willing to change.  However, the willingness to change does not bring with it the perfect ability to successfully change.   

The secret to success in a changing environment is to allow for continuous improvement through small experiments that yield small successes in finding ways to take small steps forward.

Companies that are built to last do not rest upon their current state of achievement.  Instead they are always looking forward to the next change, challenge, and championship.

How to encourage game changing ideas.

It may be formal and happen in committee meetings or it can be informal and happen in the hallway or over email or phone calls.  Whether your team is formal or informal you’ll have to follow the three steps below – there’s no shortcut to successful innovation, “Everything begins with an idea.” – Earl Nightingale.

THREE STEPS TO ENCOURAGE GAME CHANGING IDEAS

Get everyone thinking.  Those closest to the process, product, and people (customers) have the best view to opportunities for game changing ideas.

“At Microsoft there are lots of brilliant ideas but the image is that they all come from the top – I’m afraid that’s not quite right.” – Bill Gates

Get lots of ideas.   Don’t settle for the first new idea.  Keep digging and asking questions.  The most important two words are “What Else?” Trust me, your team members have a lot of new ideas.  

“Ideas can be life-changing.  Sometimes all you need to open the door is just one more good idea.” – Jim Rohn

Get going and do something. Once you settle on which new ideas to pursue, get going. Implement them, monitor them, and adjust them as needed.

The Four Obstacles to Change

obstacles - Michael JordanAs a leader you will experience obstacles that may cause you to veer off your vision unless you have plans to move around them or through them.

The obstacles you will face as a leader are not physical impediments, but the responses of some of the people around you whose lives are being changed. If you pay attention you will see the obstacles coming and be able to take action to avoid running into them or being stopped by them.

According to Dr. James Belasco, “Change is hard because people overestimate the value of what they have—and underestimate the value of what they may gain by giving that up.” Large changes, like moving from where your team is now to where your vision will take them, require giving up a lot. Remain calm when people challenge your vision. Recognize that it isn’t personal; it is a natural response to change.

There are four obstacles that emerge in an attempt to stop or slow down change in the people’s response to change. Your particular plan for continued success will differ slightly for each of these four responses but your theme will remain the same: focus on your vision. Automobile industry pioneer Henry Ford had this same idea in mind when he said, “Obstacles are those frightful things you see when you take your eyes off your goal.”

The first response to change is fear of failure. In this response, there will be doubt cast over the possibility that your vision will work. Comments will be made about your vision and your ability to deliver your vision. You can recognize this response by comments such as “This has been tried before and it didn’t work,” or “He has never led a group this large, I am not sure he can do this.”

When this response occurs, don’t spend your time debating when comments are made; instead invest your time achieving your quick wins, one at a time. There is no better way to remove doubt or fear than through the observation of success.

The second response to change is forced failure. In this response, there will be action taken to impede any progress on your vision and derail the train of success you have set in motion. This response can come in the form of intentionally missed or incorrectly completed assignments. You may also see that one or more people will refuse to agree on the next steps, but instead will want to debate the solution endlessly.

Take each person responding in this way aside and discuss their response one-on-one. Acknowledge and validate their fear of the change that is occurring, and reassure them that your vision will create success for everyone, including them. Finish the conversation by reaffirming your commitment to your vision with a promise to not let their actions interfere with the success of the rest of the team. Once your team knows that you are committed to their success, they will commit to your vision.

The third response to change is false friendship. In this response, your attention will be drawn to other activities in an attempt to take the focus away from your vision. Statements that start with “Let me tell you as a friend” or “No one can do this as you can” are frequently meant to divert your efforts to areas away from your vision.

Your time is limited and should be invested in achieving the purpose and vision of your team. If the suggestion or request does not bring you closer to success, return your focus to your vision and proceed. Don’t let flattery cause you to forget your focus.

The fourth and final response to change is false facts. In this response, your intentions will be challenged through statements that misrepresent the truth in order to convince others not to follow your vision. For your vision to be successful, your team must believe in your intentions. Your team will turn to you for an answer to these claims.

Do not argue or spend time trying to prevent these challenges from occurring. Instead admonish the challenger and demonstrate your intentions by recounting the success of the team and moving forward to further success. The proof of your character comes through in the lives of those on whom you have an impact.

Leadership is Transformation

transformation-is-not-a-future-event-it-is-a-present-activityThe ultimate goal for every leader should be transformation.  Long term success requires continuous transformation for every company, team, and individual.  No company, team or individual can just stand still and succeed.  So if you want to transform a company you do it through its teams.  If you want to transform teams you do it through its individuals.  Therefore, all transformation is achieved through individuals.

Successful leaders know that you don’t try to transform people into what you want them to be.  You can only equip and empower people to transform into everything they can be – and only if they want to. After all, “A caterpillar only becomes a butterfly if it wants to fly so much that it is willing to give up being a caterpillar.”

Here are three key points about transformation that each individual must learn to succeed:

Transformation is possible  You may not be satisfied with your job, accomplishments, or the impact you have had on the world – so do something.  If you don’t like where you are then change, you are not a tree. You have the power to change where you are, or change right where you are. 

You decide where you plant your roots. One option for transformation is to change locations.  Get a new start.  There are opportunities all around you.  However, before you decide to pack up and leave consider that you are where you are right now in part because of you past actions.  Will you find yourself unsatisfied somewhere else?  As yourself if you have bloomed to your fullest potential right where you are?  John Maxwell has a great quote that says, “If you think the grass is greener on the other side then water your own lawn.”

Transformation takes planning  If only I could…says those that don’t.  What would you like to transform into?  Nothing happens overnight except the sunset and the sunrise.  Wherever you would like to be one year from now will take you 365 days to get there.  What is your plan for tomorrow to get you one step closer to your transformation?

Transformation means change  Obtaining more than you have right now will require change.  Now that change could come from other people, your circumstances, your opportunities, or from you.  Of all of those possible changes, the only one you can control is you.  So while the world around you might change to meet your desires I wouldn’t suggest you count on that happening.  You will get what you seek quicker if you change first to at least meet the world halfway

Significant change requires a change of the heart.

the-best-and-most-beautiful-things-in-the-world-cannot-be-seen-or-even-touched-they-must-be-felt-with-the-heartLeading a significant change effort requires significant effort if you want to see significant results.  When it comes to this large of a change, John Maxwell says, “People don’t need to turn over a new leaf, they need a new life.” In his book The 21 Irrefutable Laws of Leadership, John teaches us that the way to a life changing experience is through the heart. 

“Leaders touch the heart before they ask for a hand.” John Maxwell

At eighteen months old, Helen Keller had a brief illness that changed her life forever.  As a result of her illness she lost her sight and hearing.  At the age of eighty-four she received the Presidential Medal of Freedom for her lifetime of public service. Like John Maxwell, Keller teaches us that the way to a life changing experience is through the heart.

If you want to lead through significant change, you must lead through the heart:

Start with the heart of the leader

Leaders of significant change must ensure their heart is fully dedicated to the effort and speak from their heart.  There is no other way if you want to succeed.  Your team will only follow you if they feel you are passionate, energized, and committed to reaching the goal.  John Maxwell says it like this, “People don’t care how much you know until they know how much you care.”

If you have traveled to a foreign country you know what happens when you speak your native language slow and loud – it doesn’t help; you are still not understood.  I have found travel much easier if I know how to communicate in the local language.  Leading through significant change is no different.  If you want to be understood you must speak the language of the heart.

Finish with the heart of the team

Now that the leader of significant change is speaking from their heart, they must speak to the heart of their team. Eddie Robinson, the former Grambling State football coach who for 56 years amassed a win loss record of 408/165 put it this way, “Leadership, like coaching, is fighting for the hearts and souls of men and getting them to believe in you.”

Another great college coach, Mike Krzyzewski from Duke basketball, not only successfully coached basketball, he wrote a book on lessons in leadership titled Leading With The Heart.  Coach K is quoted as saying, “A common mistake among those who work in sport is spending a disproportionate amount of time on the ‘x’s and o’s’ as compared to time spent learning about people.”

You see, it’s been said, “People won’t remember what you did.  People won’t remember what you said.  But people will always remember the way you made them feel.”  This feeling comes from the heart of the leader, through the heart of the team.

 

Leaders: Are you confused and concerned? Do you lack the confidence to move forward? Ask the right questions and listen for the answers.

Leaders don’t control everything so we won’t always know everything.  We might not understand why our boss is assigning a project to us.  We may be short on facts as to why our colleagues are making the decisions they are.  These decisions may have an impact on how we lead our teams. You are confused, you are concerned, and you are unable to lead in confidence.  The only sure way to resolve this dilemma is to ask the right questions.

“If you do not ask the right questions, you do not get the right answers. A question asked in the right way often points to its own answer. Asking questions is the A-B-C of diagnosis. Only the inquiring mind solves problems.”  – Edward Hodnett

When you are confused: You don’t understand why things are happening the way they are.  You don’t think the decisions being made line up with the vision of the company.  Relax.   It may be that all is well with the plan, but it hasn’t been explained in a way that makes sense to you.

When you are concerned: If your assumptions are correct and there is a new vision, a new plan, then there are impacts to you and your team.  If there are new goals then you need to know.  No need to worry.  Once you understand you will adjust and lead your team.

“There is a great difference between worry and concern.  A worried person sees a problem, and a concerned person solves a problem.” – Harold Stephens

When you lack confidence: You aren’t sure which road to take because you don’t know if the company is heading for the same destination as you once thought.  If you knew the vision you would diligently pursue it.  Rest assured, you will lead without fear once again.

If you are feeling confused, concerned and don’t have that old confidence anymore because things have changed, here’s what you do:

Ask the right questions.

What is the new issue that needs to be resolved?

What is the new plan for future decisions to be made?

What is the new end state look like?

What can I do to add value to the new process?

You have more control than you think. Ask How.
